Today’s Story: [00:02:00] Today’s story.

Taty Fittipaldi: Let’s dive into today’s story about Alice, a regional HR head for a major international semiconductor company. Alice found herself facing a daunting challenge. The company’s board of directors had decided to reallocate headcounts from her operation to launch a new, highly profitable cloud computing initiative. While this reallocation meant laying off employees, the board frame it as a strategic resource shift rather than a layoff.

Alice was tasked with implementing this decision, including selecting which employees would be let go, coordinating severance packages, and managing all related communications. She understood this was part of her role, but frustration set in when she recalled the CEO’s earlier promise that the [00:03:00] previous layoffs would be the last.

To make matters worse, the CEO’s narrative felt disconnected, claiming this was not a layoff, but a strategic move aligned with the company’s future. Alice’s struggle was to craft a narrative that minimized uncertainty, reduced noise, and gained buy-in from her team, all while staying true to her values.

She felt disheartened and increasingly disengaged, especially as she faced employee’s resentment towards hr . She didn’t want to be seen as the ‘ face’ of these tough decisions. Alice recognized that this situation demanded more than routine communication. She knew that mishandling this process could damage her region’s morale and even her own career.

This prompt her to seek coaching, especially looking for [00:04:00] support to build a purposeful, value-driven narrative. Alice chose to work with me because of my experience in mergers, acquisitions, and change management involving layoffs. She wanted to ensure that her communication strategy aligned with the company’s broader goals while addressing the emotional impact on her team.

Alice trusted the coaching process but was emotionally drained. She described feeling like a punching bag, facing blame and resentment from employees during previous layoffs. She wanted to shift this perception and ensure that her communication reflected strategy and humanity. Not just hr, enforcing tough calls.

The resolution.

To address her challenges, we focused on four areas.

Number one, aligning heart and mind. While Alice intellectually understood the CEO’s rational, her [00:05:00] emotions didn’t align. We used scenario analysis to explore three options: doing nothing, adding headcounts to new operations without reallocating resources, and proceeding with the resource reallocation as proposed. Through this exercise, Alice realized the third option was the only one ensuring profitability, satisfying investors, and securing long-term jobs for remaining employees. This clarity helped her align her emotions with the strategic necessity of the decision.

Building a story with purpose.

We crafted the narrative to communicate the strategy effectively. To help frame the communication with employees, Alice decided to use the example of Satya Nadela, the CEO of Microsoft, who made tough, but transformative decisions, to reallocate resources within the company. When Nadella took the helm, [00:06:00] Microsoft was overly reliant of its legacy windows business, which was losing relevance in an increasingly cloud driven world. Recognizing the shift in the market dynamics, Nadella prioritized cloud computing and directed significant resources towards building Azure, even though it meant scaling back on other areas and reallocating talent and budgets. This strategic move wasn’t without its challenges. Many questioned the decision and it required cultural shifts across teams. However, by focusing on long-term goals, Nadela’s decision turned Azure into one of the most profitable arms of Microsoft. Today, Azure generates billions of dollars annually and has positioned Microsoft as a leader in the cloud computing space. More importantly, Nadela’s leadership reinvigorated the company, created [00:07:00] new opportunities for employees, and strengthened its overall market position.

Alice used this story to illustrate the importance of making strategic decisions even when they’re difficult. She explained how reallocating resources into a more profitable area could protect the company’s future and create opportunities for growth, much like Microsoft’s move into the cloud.

By connecting the story to their company’s current transition, Alice helped employees understand that these changes weren’t about taking away, but about positioning the business and everyone who remained for a long-term success.

Crafting transparent communication.

Alice’s message covered several critical points after sharing Nadela’s story. A, the strategy driving reallocation in their company, now. [00:08:00] B, the process and timeline for identifying impacted employees. C. Confidentiality requirements for managers during the transition phase. D. Support systems for affected employees, including severance packages and career transition services.

To foster a positive outlook, Alice emphasized opportunities for employees to transition to the new operation and receive outplacement support to secure jobs elsewhere.

Humanizing the process.

By hiring an outplacement company to assist impacted employees, Alice demonstrated empathy and commitment to supporting those affected. This decision not only reduced employee resistance, but also positioned her as a thoughtful leader focused on humane transitions.

The results.

Alice’s efforts led to a smooth transition with minimal resistance. Of the impacted [00:09:00] employees, 35% transitioned to roles in the new operation, while another 50% secured jobs within three months. Managers appreciated Alice’s transparency and professionalism, and many employees expressed gratitude for the resume and career transition support.

The impact, didn’t stop there. Alice’s approach gained recognition at the corporate level with other regions adopting her outplacement initiative.

The company’s PR team, highlighted this strategy in their communication with investors showcasing not only the financial prudence of reallocating resources, but also the company’s commitment to its workforce.

Alice’s visibility and reputation within the company skyrocketed. She not only strengthened her region’s morale, but also positioned herself as a strategic leader with a deep sense of humanity.

Alice’s message to [00:10:00] leaders.

Alice reflected on her coaching journey, emphasizing the value of scenario analysis and building narratives with purpose. She appreciated having a structured process to explore emotions, gain clarity, and craft authentic communication. Her advice to other leaders? By aligning your message with purpose and values, you can navigate even the toughest decisions with confidence and integrity.

In Alice’s case, she emphasized the values of transparency, resilience, and foresight. She communicated openly about the reasons behind the reallocation, tying it to the company’s strategic purpose of staying competitive in a rapidly evolving market. She framed the decision as a way to secure long-term sustainability, protect the jobs of remaining employees, and creating opportunities for growth in the more [00:11:00] profitable operation.

Alice also highlighted the company’s commitment to supporting affected employees. By aligning with the value of empathy, she ensured that the severance packages were generous and introduced outplacement services to help employees transition to new roles, either within the new operation or elsewhere.

This showed the company’s dedication to treating its workforce with dignity even in difficult times. By focusing on these values and linking them to the larger purpose of ensuring the company’s future success, Alice delivered a message that was not only clear and strategic, but also compassionate and authentic.

This story is a powerful reminder that leadership is not just about making decisions. It’s about making them in a way that inspires trust and respect.

As a leader when communicating tough decisions, start by identifying the values and goals your team cares about. For example. If innovation and growth are priorities, show how the change support those outcomes. Grounding the message in shared values, make it resonate and build trust.
